{"id":2907,"date":"2026-09-02T21:51:55","date_gmt":"2026-09-02T21:51:55","guid":{"rendered":"https:\/\/apparelproductionlab.com\/?p=2907"},"modified":"2026-09-11T16:12:41","modified_gmt":"2026-09-11T16:12:41","slug":"apparel-factory-selection-allocation","status":"publish","type":"post","link":"https:\/\/apparelproductionlab.com\/ko\/apparel-factory-selection-allocation\/","title":{"rendered":"Apparel Factory Selection &amp; Order Allocation: How to Choose the Right Factory"},"content":{"rendered":"<p class=\"wp-block-paragraph\">Choosing an apparel factory is not simply a matter of finding a supplier that says, \u201cYes, we can make it.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In apparel production, there can be a significant difference between a factory that <strong>can produce a product<\/strong> and a factory that <strong>can produce it well<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That difference can affect quality, cost, production efficiency, delivery performance, and ultimately the profitability of the order.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I evaluate a factory for a new order, I normally begin with a practical question:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What has this factory already produced successfully, and how similar is that production to the product I am planning to place?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From there, I evaluate the balance between price and quality, confirm whether the factory can realistically meet the required delivery schedule, and consider the factory&#8217;s previous performance if we have worked together before.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a new factory, I take a more cautious approach.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The objective is not simply to find the cheapest factory or the factory with the most available capacity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The objective is to find the <strong>right factory for the specific order<\/strong>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Start With What the Factory Has Already Produced<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One of the first things I want to see when evaluating a factory is the type of products it has already manufactured.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I compare those products with the order I am considering placing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I look at areas such as:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>product category<\/li>\n\n\n\n<li>fabric type<\/li>\n\n\n\n<li>garment construction<\/li>\n\n\n\n<li>workmanship<\/li>\n\n\n\n<li>sewing complexity<\/li>\n\n\n\n<li>machinery requirements<\/li>\n\n\n\n<li>finishing requirements<\/li>\n\n\n\n<li>overall quality level<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">This gives me a much more practical understanding of the factory&#8217;s capability than a simple statement that the factory can make the product.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a broader review of factory capability, production systems, and readiness before placing an order, see <a href=\"https:\/\/apparelproductionlab.com\/how-to-evaluate-apparel-factory\/\" data-type=\"post\" data-id=\"2731\"><strong>How to Evaluate an Apparel Factory Before Production<\/strong>.<\/a><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A factory may technically be capable of producing many different garments.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That does not mean it is equally strong at producing all of them.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cCan Make It\u201d and \u201cCan Make It Well\u201d Are Different<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This distinction is extremely important.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A factory may say:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe can produce this style.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That may be true.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The factory may have the machines, workers, and basic technical capability required to manufacture it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But my next question is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cCan this factory produce this type of product well?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is a different question.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A factory that has repeatedly produced similar products usually understands the construction, fabric behavior, workmanship requirements, production difficulties, and quality risks much better than a factory encountering the product for the first time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Past production experience therefore becomes an important part of factory selection.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A factory should not be selected simply because it says it can produce the style. The better question is whether it has demonstrated that it can produce similar products well.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Compare Product Suitability Before Comparing Price<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Price is important.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But before making price the deciding factor, I want to know whether the factories being compared are equally suitable for the product.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For example, suppose three factories quote the same garment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">All three may technically be able to manufacture it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But one factory may already have strong experience with similar garments, while another may have very little experience with that product category.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Their quotations should not automatically be treated as equivalent offers.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The production risk is different.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For this reason, I prefer to establish <strong>product suitability first<\/strong> and then evaluate the commercial differences between qualified factories.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Price vs. Quality Is Not a Simple Either-Or Decision<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">After confirming that a factory is capable of handling the product, price and quality become major considerations.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But I do not believe this decision should always be reduced to:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Cheap factory vs. expensive factory.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Suppose Factory A quotes:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$5.00 per piece<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">and Factory B quotes:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$5.30 per piece<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Factory B may have stronger quality control and more stable production performance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From a quality perspective, Factory B may clearly be the better choice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But if the $0.30 difference has a significant impact on the profitability of the order, simply accepting the higher price may not be the best commercial decision either.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There may be another option.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Negotiate Before Making the Final Choice<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">If I believe the stronger factory is the better production partner but its price is too high, I would normally try to negotiate.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Using the previous example, rather than immediately choosing between $5.00 and $5.30, I might try to reach a commercially workable point somewhere in between\u2014perhaps around <strong>$5.15 per piece<\/strong>, depending on the order and circumstances.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The exact number is not the important point.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The principle is.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Factory selection does not always have to be a binary decision between accepting the lowest price or paying the full premium for the stronger factory.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sometimes the best result comes from recognizing the factory&#8217;s stronger capability while negotiating a price that allows both sides to make the order commercially workable.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Lowest Factory Price Is Not Always the Lowest Production Cost<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is one of the most important lessons in sourcing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A lower FOB or factory price does not necessarily mean that the total cost of managing the order will be lower.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If I choose the lower-priced factory knowing that its quality management is weaker, I also have to recognize what I may need to provide from my side.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That can include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>more frequent QC inspections<\/li>\n\n\n\n<li>additional factory visits<\/li>\n\n\n\n<li>more time from my quality personnel<\/li>\n\n\n\n<li>closer production monitoring<\/li>\n\n\n\n<li>additional follow-up with factory management<\/li>\n\n\n\n<li>increased inspection before critical production stages<\/li>\n\n\n\n<li>greater risk of repair or rework<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">These activities have costs, even if they do not appear in the original garment quotation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Therefore:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The lowest factory price is not always the lowest production cost.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The real comparison should consider both the quoted price and the resources required to manage the production risk.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Understand What You Are Giving Up for the Lower Price<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Sometimes the lower-priced factory is still the right commercial decision.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But that decision should be made consciously.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If I choose a less expensive factory with weaker quality management, I should understand that I may need to compensate for that weakness from my side.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The price saving does not necessarily disappear.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But part of that saving may effectively be exchanged for additional management responsibility.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is why I do not evaluate price independently from production control.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The question is not only:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cHow much cheaper is this factory?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is also:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWhat additional work and risk will I need to manage because I selected this factory?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That creates a much more realistic price-versus-quality comparison.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Delivery Capability Is Part of Factory Selection<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Even if a factory can make the product well and offers an acceptable price, there is still another critical question:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Can it meet the required delivery date?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A good factory that cannot support the order within the required production window may not be the right factory for that particular order.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This means reviewing more than the factory&#8217;s general monthly capacity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I want to understand the capacity that can actually be allocated to my order.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That may include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>available sewing lines<\/li>\n\n\n\n<li>expected line allocation dates<\/li>\n\n\n\n<li>manpower availability<\/li>\n\n\n\n<li>current production commitments<\/li>\n\n\n\n<li>finishing capacity<\/li>\n\n\n\n<li>packing capacity<\/li>\n\n\n\n<li>expected daily production<\/li>\n\n\n\n<li>production ramp-up<\/li>\n\n\n\n<li>required completion date<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">The objective is to determine whether the proposed delivery schedule is realistic\u2014not simply whether the factory agrees to it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a practical approach to evaluating available lines, actual output, bottlenecks, and delivery requirements, see <a Delivery Dates<\/strong>.<\/a><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">A Busy Good Factory Should Not Automatically Be Rejected<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Capacity needs careful judgment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If a factory has already demonstrated that it can produce my type of product very well, I would not necessarily reject it simply because its current capacity appears tight.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I would check again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A factory with proven product experience, reliable quality, and good production performance may still be a better choice than a factory with plenty of open capacity but little relevant experience.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In this situation, I would look closely at:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What capacity can actually be allocated to my order, and can the delivery date still be protected?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the answer is yes, the experienced factory may remain the better choice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Available capacity is important, but it should be evaluated together with capability and past performance.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Previous Experience Changes How I Evaluate Delivery Risk<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">My approach also depends on whether I have worked with the factory before.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If I have already completed several orders with the factory, I have practical information that cannot be obtained from a quotation or factory presentation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I know more about:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>whether production commitments were realistic<\/li>\n\n\n\n<li>whether the factory met previous delivery dates<\/li>\n\n\n\n<li>how quickly problems were communicated<\/li>\n\n\n\n<li>how management responded when production fell behind<\/li>\n\n\n\n<li>how quality issues were handled<\/li>\n\n\n\n<li>whether corrective actions were actually completed<\/li>\n\n\n\n<li>how dependable the factory was under pressure<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That history becomes part of my decision.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Trust in apparel production should not come only from a relationship.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It should come from <strong>demonstrated performance over previous orders<\/strong>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">New Factories Require More Verification<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A new factory is different.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There is no production history between us.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Therefore, I prefer to verify the production plan much more carefully before placing an important order.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This can include reviewing:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>relevant production experience<\/li>\n\n\n\n<li>factory organization<\/li>\n\n\n\n<li>machinery<\/li>\n\n\n\n<li>line allocation<\/li>\n\n\n\n<li>available capacity<\/li>\n\n\n\n<li>quality-control system<\/li>\n\n\n\n<li>production schedule<\/li>\n\n\n\n<li>finishing and packing capability<\/li>\n\n\n\n<li>delivery commitment<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">A new factory may look excellent during an initial evaluation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But until actual production begins, much of that assessment is still based on information provided before the working relationship has been tested.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is why additional verification is important.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Put Delivery Commitments Into the Agreement<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">For a new factory, I also believe the delivery requirement should be clearly documented in the manufacturing agreement or purchase terms.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The agreement should not leave the required delivery date open to interpretation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It should clearly identify the factory&#8217;s commitment and, where commercially and legally appropriate, the agreed consequences or remedies if the factory fails to meet that commitment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The exact contractual terms will depend on the buyer, supplier, jurisdiction, order, and commercial relationship.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the management principle is straightforward:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Important delivery commitments should be documented, not left only as verbal promises.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This becomes especially important when the delivery date is tied to a buyer&#8217;s launch date, shipping schedule, seasonal program, promotion, or other time-sensitive requirement.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Do Not Start a New Factory With a Large Order<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Even when a new factory appears strong in every initial evaluation, I prefer not to begin the relationship with a large production order whenever I have the option.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Instead, I normally prefer to start with a smaller production quantity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And I do not consider one successful small order enough to fully understand the factory.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Whenever practical, I prefer to complete approximately <strong>two or three smaller production orders<\/strong> before committing a significantly larger volume.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This gives me an opportunity to evaluate the factory under actual production conditions.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Small Production Orders Reveal More Than Samples<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Samples are essential, but they do not tell the whole story.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A good sample can demonstrate technical capability.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It can show whether the factory understands the construction, measurement, workmanship, and appearance requirements.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But production introduces additional challenges.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A small production order allows me to observe:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>production consistency<\/li>\n\n\n\n<li>line management<\/li>\n\n\n\n<li>actual daily output<\/li>\n\n\n\n<li>quality-control discipline<\/li>\n\n\n\n<li>communication<\/li>\n\n\n\n<li>material handling<\/li>\n\n\n\n<li>repair and rework control<\/li>\n\n\n\n<li>finishing and packing<\/li>\n\n\n\n<li>problem-solving<\/li>\n\n\n\n<li>delivery performance<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">These are difficult to evaluate from a few samples alone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A principle I find useful is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A sample can show whether a factory can make the product.
